The consulting firm that turned its methodology into a deliverable factory

Cabrera & Co, a management consulting firm in Mexico, runs its client work through CabrerAI — a private Astraed workspace with custom models built on the firm's own proposals, methodologies, and contracts. Twenty-two months of platform data show what that looks like in practice.

operating cost in project development: from 20 people to the essential 5

“We went from 20 people developing projects to the 5 most important ones — the ones AI can't replace. Cost and time efficiencies, better quality, and client expectations met more fully than before.”

The starting point

A firm's value lives in its methods — and its methods lived in people's heads

Like most consulting firms, Cabrera & Co sold judgment: proposals, diagnostics, workshops, and executive counsel shaped by years of methodology and past engagements. That knowledge sat in old decks, contracts, and the partners themselves.

A generic AI chatbot knew none of it. It couldn't quote in the firm's format, design a workshop on the firm's method, or respect the confidentiality of client material. The firm needed AI that worked the way the firm works.

The solution

Custom models are the product; the model list is decoration

Astraed implemented a private workspace and, with the firm, built purpose-built models backed by knowledge bases of Cabrera & Co's own proposals, methodologies, and contracts. Over 90% of all conversations run through these models. They cluster into four families:

Client deliverables

Proposals, quotes, diagnostics, workshops

The two biggest model families both produce client-facing work. The proposals model alone carried 86 conversations; workshop design, another 59.

Growth & demand

Marketing and sales engagements

Full client engagements — diagnostics, ICPs, competitor analyses, field-observation guides — threaded through dedicated models and organized in 89 folders by client.

Executive advisory

A thinking partner for real decisions

CEO-coach and advisor models handle compensation packages, acquisition decisions, and board preparation. 124 conversations run ten or more turns deep.

Ops, HR & writing

The back office in the same tool

Recruiting and hiring flows, business writing, culture documents, meeting minutes — smaller in volume, and the most consistently positive feedback of any family.

The core job

Raw material in, billable work out

The dominant pattern across 4,676 user messages: a meeting transcript or client brief goes in; a proposal, quote, diagnostic, or workshop design comes out. 551 messages carry file attachments and 286 more are pasted transcripts or documents over 1,500 characters — documents are the front door.

Winning work compounds. The team cloned 29 successful proposal conversations to reuse as templates, and shared 32 conversations by link so outputs travel directly to colleagues and clients.

Adoption grew with the models: from roughly 20 conversations a month at launch to a sustained ~70 a month by mid-2026, in two clear waves — first as the proposal and workshop models matured, then as client-engagement work moved onto the platform.

The job to be done, in one sentence

“Convert raw client material — meeting recordings, briefs, spreadsheets — into polished, on-methodology consulting deliverables in the firm's voice, and coach me on the business decisions in between.”
